Summit 360° Diagnostic · Cannabis operations assessment
See your whole cannabis business clearly, in 2–4 weeks.
The Summit 360° Diagnostic is an executive assessment across cultivation, operations, workforce, data, AI and automation, and commercial strategy. It finds where quality, capacity and margin are being lost, shows which problems share a cause, and turns the findings into a 90-day roadmap.
Is it right for you?
Built for operators at an inflection point.
Growth has outpaced your systems
Revenue, canopy or headcount grew faster than the processes and people infrastructure behind it.
Quality is inconsistent
Potency, terpene profiles, grade mix or test results vary more than your brand can afford.
Margins are tightening
Labor cost per pound, packaging cost or vendor spend keeps climbing, and nobody can say exactly why.
Capital or a transaction is coming
Investors, lenders or acquirers want evidence of a well-run, scalable operation.
Leadership is new or stretched
A new GM, COO or ownership group needs an objective baseline, fast.
The numbers arrive too late
Reports come in late, conflict with each other or take days to assemble.
What we assess
Six areas, assessed together.
Problems in a cannabis business rarely stay in one department. Looking at all six at once is how the 360° finds causes that separate reviews miss.
Cultivation & Plant Health
Indoor, outdoor and mixed-light performance, consistency and quality.
Questions we answer
- Which rooms or zones drive potency and yield variation?
- Is plant-health pressure being prevented or only treated?
- Do grow practices match the SOPs?
Operations & Production
Post-harvest, workflow, packaging, throughput and SOPs.
Questions we answer
- Where does product wait, and why?
- What is labor cost per finished unit, by product line?
- Are packaging and inventory controls keeping pace with volume?
Workforce & Leadership
Structure, labor utilization, management capability and employee relations.
Questions we answer
- Is the org structure built for the business you're becoming?
- Are supervisors equipped to lead, coach and document?
- Where are the turnover, labor relations and compliance risks?
Data & Executive Reporting
Dashboards, KPIs, reporting cadence and management visibility.
Questions we answer
- Which KPIs does leadership actually see, and how late?
- Do operations, payroll and finance data reconcile?
- What would a real-time executive dashboard require?
AI & Automation
Administrative burden, recurring workflows and decision-support opportunities.
Questions we answer
- How many hours a week go to manual reporting and data entry?
- Which workflows are ready to automate now?
- Where can AI agents support managers and the back office?
Commercial & Vendor Strategy
RFPs, vendor terms, service levels, governance and negotiation opportunities.
Questions we answer
- Which contracts are overdue for a competitive bid?
- Are vendors held to clear service levels?
- Where is the business paying for vague scopes?

FAQ
Frequently asked questions
How long does the Summit 360° Diagnostic take?
Two to four weeks from kickoff to executive readout, depending on the number of sites, license types and product lines. Single-site operators can often finish in two weeks.
How is the 360° scoped?
Every 360° is scoped to your size, sites and complexity, and the scope is confirmed in writing before work begins.
Do you need to be on site?
Yes, for part of it. We spend time in the rooms, on the production floor and with each shift. Interviews and data work can happen remotely, and we serve operators across California.
What will our team need to provide?
Access to leadership and managers, a tour of each site, and existing data: production and batch records, payroll and headcount, financial statements and key vendor contracts. We keep the request focused.
Is our information kept confidential?
Yes. We sign a confidentiality agreement before any data changes hands, and we never name clients without permission.
What happens after the readout?
You own the roadmap. Many clients ask us to implement it through transformation sprints, build and run their dashboards and automation, or stay on as retained advisors. None of that is required.
Does Summit provide legal or tax advice?
No. We work alongside your attorneys and accountants and flag issues that need their review.
